The equipment procurement problem

Declan spent the first six weeks sourcing second-hand rigs rather than buying new. He purchased a 10-station rig from a closing gym in Birmingham for £4,200, roughly 60% below retail. The trade-off was three weeks of delays fitting replacement J-cups and pull-up bars. His coaches ran bodyweight-only programming during that window, which he later credited with filtering out members who wanted machines over movement.

Scheduling decisions that changed retention

By month four, Declan noticed that Saturday open gym sessions had lower attendance than any coached class. He replaced them with a structured Saturday partner WOD at 9am. Attendance on Saturdays increased from an average of 6 to 22 within eight weeks. The change was not about marketing. It was about removing ambiguity from the member experience.

What the numbers revealed in month nine

Declan pulled his attendance data and found that members who attended fewer than three sessions per week in their first month had a dropout rate nearly double those who hit four or more. He restructured his onboarding to include a three-session minimum in week one, tracked manually by his head coach.

The lesson was not about programming. It was about early habit formation and who monitors it.
